Commerce agents have to respect inventory truth.
Why available stock, reserved units and location matter more than a convincing sales reply—and how to design an exception workflow around them.
A single stock number is insufficient
PUBLISHED RESEARCH / DOCUMENTATIONShopify’s inventory documentation distinguishes states such as available, on-hand, committed, reserved and quality-control quantities. Its examples retrieve inventory by item and location. Consequently, the quantity physically present and the quantity available for sale can differ. This documentation describes Shopify’s data model, not a universal inventory schema.[1]
Begin with the shortage queue
PROPOSED BLUEPRINTA useful initial task is investigating orders whose requested quantities exceed available stock. Gather the order lines, allowed fulfilment locations, live stock states, restock records and the merchant’s substitution rules. Preserve the time of each lookup so a reviewer knows whether an answer is based on current or stale information.
Use deterministic calculations for allocation and shortages. If an order requests twelve units and only eight are available at an eligible location, the explanation should start with the four-unit gap. The model can explain options, but it should not manufacture incoming stock or a delivery date that the source system does not support.
Draft options before making commitments
PROPOSED BLUEPRINTPropose a split shipment, an allowed substitute, waiting for verified replenishment, or escalation. Attach supporting records to each option. Separate recommendations from actual reservations, inventory mutations, refunds and customer communications. Require approval according to the merchant’s rules.
A production connector needs to deal with concurrent orders, retries and updated stock. Recheck the authoritative inventory before committing an approved operation and reconcile the resulting record. Avoid a chain in which a stock change succeeds, a message fails and the agent blindly repeats both operations. This workflow is an engineering proposal, not a production Shopify application.
Measure promises as carefully as allocations
PILOT EVALUATIONReplay cases with reserved units, multiple locations, unavailable substitutes, partial cancellations and delayed replenishment. Measure whether allocations respect eligible available stock, whether messages accurately describe confirmed commitments, and how often a merchant corrects the proposal.
Compare resolution effort and exception backlog against the existing queue. Include the cost of review and recovery in the assessment. A technically valid API call does not establish a profitable replenishment policy or a better customer experience; those outcomes require a measured pilot.

Possible applications
Each workflow below extends this article’s blueprint with a governed agent pattern you can try on demo data or shape with us for your team.
Order-shortage investigation
Gather order lines, eligible fulfilment locations, and current inventory states. Calculate shortages deterministically and give a merchant the source records needed to review the exception.
Reviewed fulfilment alternatives
Draft a split shipment, permitted substitute, or wait-for-replenishment option using verified records. Keep reservations, refunds, stock changes, and customer commitments behind the merchant’s approval rules.
How an agent would handle it
One synthetic document, read the way this agent would: what it flags, the evidence it quotes, and where a person decides.
